This is related to the POC problem. When the success metric is "impressed stakeholders," the work optimizes for looking good in a presentation. When the success metric is "reduced support ticket volume by 30%," the work optimizes for the thing that actually matters.
Define your outcome metric before you start building. Measure it before and after. Everything else is noise.
