Claude Code adoption in most organizations looks like a pile of individual engineers each running their own setup, with their own aliases, their own hooks, their own skills, and their own pet patterns. It works for a while. Then the team grows to ten engineers and the chaos makes everyone slower, not faster.
Getting Claude Code to work for an individual is a few days of calibration. Getting Claude Code to work for a team is an infrastructure project. This post is the playbook for the second problem.
The central shift
For a single engineer, Claude Code's value comes from the individual's ability to scope tasks, delegate well, and review output. There's no standardization cost — you do it your way and it works.
For a team, the value comes from consistency of practice. If five engineers are all delegating tasks but each is doing it differently, you lose the compounding benefit. The code style drifts. The review standards drift. The skill at using the tool drifts. After three months you have five engineers who all "use Claude Code" and produce five radically different results.
The team playbook solves this by making the team's standards explicit, encoded, and shared — not by dictating how each engineer works, but by making the defaults the right defaults.
The four infrastructure layers
Team-grade Claude Code has four layers of shared infrastructure. Each layer is additive; most teams build them in order.
Layer 1: Shared skills
A skill is a small, named instruction set that an agent can invoke. For individuals, skills are personal scripts. For teams, skills are shared standards.
What belongs in the shared skills repository:
- House-style skills: how this team writes tests, what this team's PR description format looks like, how this team names branches, what this team considers a proper commit message. If you have a style guide, it should be a skill.
- Workflow skills: the sequence for handling a bug report, the sequence for landing a new feature, the sequence for a hotfix. The recurring motions of the team, encoded.
- Review skills: what counts as a security review at this company, what counts as a performance review. The rubrics senior engineers use mentally, made explicit.
- Org-specific skills: how to deploy to staging, how to roll back, how to run the nightly job. The playbook of a new hire's first month, versioned.
Concrete pattern: keep shared skills in a git-tracked directory in the main repo (or a dedicated team-playbook repo), mount that directory into every engineer's Claude Code session. The skills propagate. Updates are PRs. Reviews are code reviews.
This is the single highest-leverage shared infrastructure. Before you invest in anything else below, invest here.
Layer 2: Hooks enforced at the team level
Hooks are shell commands run by the harness in response to events. For individuals, hooks are personal preferences. For teams, hooks are enforcement.
The hooks every team should run:
- PostToolUse:Edit → run the project's formatter on the edited file. Format drift is eliminated.
- PostToolUse:Edit → run the project's linter, pipe errors back to the agent. Lint errors are auto-fixed, not accumulated.
- PostToolUse:Write (or Edit) → run the type checker on the changed files. Type errors surface immediately.
- PreToolUse:Bash for destructive commands → require an explicit confirmation. The agent can't accidentally
rm -rforgit push --force. - SessionStart → load the team's skill repository and CLAUDE.md context. Every session has the right baseline.
- Stop → run the test suite. Optionally: if tests fail, prevent session from "completing" until fixed.
These hooks enforce the team's standards without relying on any individual engineer to remember. This is the digital equivalent of a CI pipeline — it catches what humans forget.
Concrete pattern: team hooks live in a shared team-settings.json that every engineer imports from. Changes to the enforcement layer are PRs. The team's cost-of-drift drops near zero.
Layer 3: Subagent orchestration
Subagents are specialized agents spawned from a main session for specific tasks. For individuals, subagents are situational. For teams, subagents are the orchestration pattern that makes complex work tractable.
The subagent library every team builds, eventually:
- Explore: for codebase exploration that would otherwise dump too much into the main session. Given a question, returns a summary under 500 words.
- Plan: for designing an implementation strategy. Given a task, returns a numbered plan with file paths, affected systems, and a test strategy.
- Code Reviewer: for independent review of a diff. Given changes, returns a review at the altitude of a staff engineer.
- Security Reviewer: for security-specific review. Given changes, returns flagged concerns.
- Documentation Writer: for generating docs from code. Given a module, returns user-facing documentation.
- Performance Auditor: for spotting hot-path issues. Given a system, returns flagged concerns.
Each subagent is scoped, tested, and versioned. The main agent knows when to invoke which — not because you told it every time, but because the skills and the CLAUDE.md have taught it the conventions.
Concrete pattern: subagents live in an agents directory in the repo. Each subagent has: a role prompt, a tools allowlist, and a "when to invoke" description in the main CLAUDE.md. The main agent reaches for them automatically when the task fits.
Layer 4: MCP servers for every system the team touches
MCP is the protocol that lets Claude Code reach into other tools. For individuals, MCP connections are ad-hoc. For teams, MCP is how the agent becomes a full member of the team — with access to the same systems the engineers use.
The MCPs every engineering team should have:
- Issue tracker (Linear, Jira): agent can read tickets, update status, create PRs linked to issues.
- Source control (GitHub, GitLab): agent can open PRs, read CI status, respond to review comments.
- Documentation (internal wiki, Notion, Confluence): agent can search and read docs.
- Database (read-only, scoped): for investigating data questions without having to export.
- Deployment (Vercel, Fly, internal): agent can deploy to staging, check production status.
- Monitoring (Datadog, Sentry, Grafana): agent can read error rates, investigate incidents.
- Slack: agent can read channels it's invited to, participate in threads.
Each MCP is a configured server. Each has permissions and scopes. Done right, your agent can answer "what's the error rate for the payments service in the last 24 hours" without you ever leaving the Claude Code session.
Concrete pattern: MCPs are configured at the team level with shared credentials. Onboarding a new engineer = they clone the repo, run one setup command, they're now connected. No manual config per engineer.
The compound effect
The four layers above compound in a way that's hard to appreciate until you're running them for six months.
Month 1: Individual engineers slowly become more productive. The team's Claude Code adoption looks modest but real.
Month 3: The skill library has grown to ~20 skills. New engineers onboard faster than they used to. The senior engineers notice they're spending less time reviewing style nits because the hooks catch them.
Month 6: The agent subsystem is a real part of the team's infrastructure. Every new feature ships with a skill update. The skill library has compounded to ~60 skills. New engineers are productive in week 2, not month 3.
Month 12: The team's output per engineer-week has roughly doubled from the pre-Claude baseline. The engineering manager is deliberately keeping the team smaller than they'd otherwise hire, because the same work gets done. They use the headroom to hire more senior, not more junior.
This isn't hypothetical — we've watched it play out at three clients we engaged with a year ago. The ones that invested in the team infrastructure saw the compounding. The ones that stayed in "every engineer on their own" mode saw roughly 1.2x improvement — real, but nothing like what's possible.
The practical rollout
If you're trying to get your team from "individual users" to "team infrastructure," here is the rollout we recommend:
Week 1–2: Land the basic hooks. Formatter, linter, type checker auto-run. Every engineer benefits immediately. This is the smallest, least controversial change.
Week 2–4: Write your first three skills. Start with: (1) the team's PR template, (2) the team's test-writing style, (3) the most common task type your team does. Get them into the shared repo. Have everyone use them.
Week 4–8: Expand the skill library to 10–15 skills. Every time someone on the team does something twice, turn it into a skill. Weekly review: what did we do manually that should have been a skill?
Week 6–10: Set up the first two MCPs. Start with the issue tracker and source control. Once engineers can do "read ticket LIN-482 and implement it" end-to-end, they will never go back.
Week 10–16: Build out the subagent library. Review existing skills; any that produce a lot of noise deserves to become a subagent. Set up the canonical Explore, Plan, and Code Reviewer subagents.
Ongoing: Maintenance. The skill library is a garden, not a monument. Prune what doesn't work. Update what drifts. Reward engineers who contribute skills as highly as those who ship features.
The mistakes teams make
Mistake: "Each engineer can configure their own setup." Sounds respectful of autonomy. In practice: the team's output is now non-replicable, non-reviewable, and drifts. Do not optimize for individual configurability at the expense of team standards.
Mistake: Skills without reviews. Any engineer can add a skill, nobody reviews them, and within a month the library has contradictions and stale patterns. Treat skills as code: PRs, reviews, tests where applicable.
Mistake: Hooks as recommendations instead of enforcement. If the formatter is "encouraged," some engineers will skip it. If it's a hook that runs automatically, nobody skips it. Defaults matter more than policies.
Mistake: Not measuring anything. If you can't point to specific metrics (cycle time, review turnaround, test coverage, on-call load) before and after, you will never convince skeptics that the investment was worth it. Measure baseline before you roll out; measure monthly after.
Mistake: Treating Claude Code as a feature, not infrastructure. "We use Claude Code" and "we have built a Claude Code operating system for our team" are different claims. The first is table stakes. The second is the competitive advantage.
The frontier
Teams that have been running this pattern for a year are starting to explore the next frontier: agent-initiated work. Not "an engineer delegates a task to an agent" but "an agent notices something needs to be done and starts the work, with a human reviewing at a checkpoint."
Concrete examples:
- The agent reviews open bug reports nightly, triages priority, and opens draft PRs for the obvious fixes. Engineers wake up, review, approve.
- The agent watches production error rates; when a new error pattern emerges, it opens an investigation PR with a hypothesis and starts a dialog.
- The agent maintains documentation: when code changes, it proposes the doc updates. Engineers approve or redirect.
This is where the industry is going. Teams that have built the four-layer infrastructure are ready for it. Teams that haven't will have to catch up first.
The team-level Claude Code playbook is, fundamentally, the path to that frontier. Start the rollout now. The curve is steep, and the teams ahead of it are opening a meaningful lead.
